With LEGO minifigures you can mix and match different heads. It is a matter of selecting the right head for right character. Painting LEGO, or altering the bricks, would be considered cheating. (I did cheat in the Study in Crimson one by modifying the dagger so it could be inserted into the arm where the hand should have been!)

The hands are detachable from the arms. I had to modify the dagger handle to attach it to the arm. Serious LEGO purists would be aghast!
